Dealing With Accelerated Change, Chronic Uncertainty and Rampant Complexity

Being a long time executive coach gives me a unique window into the world of leadership and organizational change. Every week, I engage in in-depth and private conversations with people in a variety of leadership positions. Together, we explore their leadership challenges, organizational problems, and how to cope with these daily challenges and prepare for the challenges of tomorrow. Given all that has been shared with me during the last nine months, three common themes have emerged.

First, numerous executives and their teams report to me that they are struggling with the convergence of accelerated change, chronic uncertainty and rampant complexity. The problems within this convergence are some times technical, adaptive and critical to their short and long term success.  Often, those involved feel their choices are limited and their current ways to deal with this convergence are not making a difference. Most report that are overwhelmed and deeply frustrated by it all.

Second, many of those who visit with me report that they are struggling with how their organization sets goals and executes those goals. They routinely acknowledge in private that goal setting have become a useless exercise in writing down what you already know you are going to do. Therefore, it does not move the organization to new levels of performance as much as entrench people and teams into maintaining status quo.

Finally, many leaders want to conquer this level of adversity and have themselves, their teams and ultimately their organization emerge on the other side stronger and more committed. However, most don’t know where to begin to do this level of work, personally or professionally. They want answers and they want perspective. And routinely, they feel they are coming up short.

Given how many executive coaching sessions I’ve had about the above three topics, I have decided to devote the entire Fall 2019 From Vision to Action Executive Roundtable to dealing with these issues. Rather than covering five topics during a normal Roundtable, we are just going to explore three topics but in much greater depth.  With the above in mind, here is the agenda for the upcoming Fall Roundtable:

The Key to Empowering Culture

Routinely now, people in leadership positions want to talk with me about the importance culture and strategy. Most want to empower their culture and leverage it strategically. While I believe this is an important point and can make a world of difference, I often point out to them that 80% or more of their staff report to a front line supervisor and work side by side with a small group of co-workers. For them, this circle of relationships is the sum total of their experience with “the company culture”. For them, the company culture is always a day to day operational experience.

Furthermore, we as leaders need to recognize that if these relationships are healthy and effective then there is the potential for operational excellence, company culture and the strategic plan to become real and inter-connected. Our challenge as leaders is that we are not helping supervisors make these connections. We also are not building cultural clarity and alignment on a routine basis.

Why Invest In Leadership Training in 2019? - Part #4

Since September of 2018, I have been routinely writing about why we need to invest in leadership training at this time period. Now that the new year celebrations have all passed, there is one more reason why we need to create more and better leaders.

During the last 18 months, more and more for-profit organizations have chosen a strategic path of making major acquisitions of other companies. In the world of non-profits, or as I like to call them, for-purpose organizations, there also has been numerous acquisitions plus many strategic mergers. The goal behind all of these actions is the belief that through these acquisitions and/or mergers along with a combination of greater efficiencies, standardization and centralization, a profit can be made or a greater capacity can be achieved to handle the current and emerging challenges in the market place. 

However, once the deal is done, one simple problem surfaces. Where are the leaders who will run the acquired companies or oversee those who have been merged? Typically, this element is forgotten in the rush to “close the deal.”

Nevertheless, there are companies who have not forgotten this critical element to success. They remember Packard’s Law which states the following: “No company can consistently grow revenues faster than its ability to get enough of the right people to implement that growth with excellence.” Getting the right people means training key people to be the “right” people. In essence, you need to be developing leaders before you need leaders.

Also in highly effective companies, there is a deep understanding that once acquired or merged, the “new” organization needs to blend the two cultures and the two business models into one new culture and one business model. The ability of leaders to do this takes time, patience and clarity. It is not simply implementing a communication plan and hoping it all works out perfectly. Instead, it takes leaders at all levels of the company working together to make sure they are on-message in word and deed, recognizing that every beginning starts with an ending which needs to be treated with respect. 

Given these current strategic choices, the best companies are expanding their pool of leaders and preparing them to solve today’s problems and helping them be well prepared for tomorrow’s choices and opportunities.

Why Invest In Leadership Training in 2019? - Part #3

People in leadership positions during the next 3 - 5 years must be able to do the following in order for them and their organizations to be successful over time.

First, they must be able to create and communicate strategy in a manner that creates focus instead of panic.

Second, they must be able to define a problem, technical or adaptive, and then be able to solve the problem.

Third, they must be able to build and maintain teams, analog or digital, and then get them to deliver results in a timely manner.

Finally, they must be able to coach individuals and teams so they improve their performance.

The challenge that I see this fall is that few people in leadership positions are good at coaching and even fewer are good at delegation. While on one hand these seem pretty basic skills for people in leadership positions, the reality is that to do them well, a person needs a greater depth of understanding and clarity to be effective. 

For example, in order to be an excellent coach, one should receive excellent coaching. Many report to me that this is not taking place on a regular basis within their company. Next, to be an excellent coach, one needs to understand that coaching is a structured dialogue and development process to improve professional competence to execute a particular goal while supervision is to observe, direct and oversee the execution of a task, project or activity. Many people confuse the two different activities.

When it comes to the subject of delegation, most people in leadership positions have also experienced very poor delegation. They are not sure if they have complete control to do whatever needs to get done or if they need to first run all decisions before action past the person who delegated something to them. Finally, many people feel like they got delegated the work but not the clarity or authority to do it well.

These are problems during the next 3-5 years that we can not let continue to take place. We need individuals and teams to receive solid and effective coaching. We also need people to delegate well given the expectations of customers and strategic partners.

Why Invest In Leadership Training in 2019? - Part #2

There are two factors right now that are impacting the world of leadership and the ability of organizations to meet the needs of it’s customers. The first is called the “Silver Tsunami.” This refers to the fact that the enormous Baby Boomer generation is aging. By 2020, 25% of the United States workforces will be comprised of workers age 55 and older. Worldwide, those age 60 and over are expected to double by 2050, and triple by 2100. 

With this aging of the workforce will come a major exodus, i.e. retirement, of people in key leadership positions. While some companies are focused on a talent acquisition strategy to solve this problem, others are trying to figure out how to keep Baby Boomers working and how to prepare Gen Xers and Millenials to step up to the next level of leadership. 

The second factor is not so noticeable as the Silver Tsunami. It is under the radar screen and yet it is definitely impacting strategic and operational execution. People who work on teams right now are struggling because the idea of what is a team is shifting. For decades, teams have been analog based. Everyone worked in the same office. Everyone saw each other every day. And people who lead these teams could build relationships and role model effective communications on a daily basis.

However, as teams have shifted from an analog model to a digital model given the movement to a digital economy, and as companies became more focused on centralization and standardization, then team members have became digitally connected, geographically dispersed and more project driven. Now team leaders have to lead people who they do not see face to face on a regular base, communicate with them via e-mail, and manage outcomes via dashboards and project management software. In short, leaders are struggling to meet expectations and deadlines. Many are not clear about their role.

So, why invest in a four part in-depth leadership training in 2019?

First, we need more people who have the capacity to step up and fill the positions that will come open during the next five years. We need bench strength, capacity and clarity before we need to execute rather than as we execute.

Second, we need leaders who have the mindset and the skill set to build effective teams, analog or digital.  Given the technical and adaptive problems that are surfacing at this time period, particularly the complex adaptive problems, we need leaders who can create and maintain a group of people so they can work well together, stay focused and solve these problems. This will require team leaders who can work with multiple generations of people, e.g. Baby Boomers, Gen Xers and Millennials, and keep them focused on collective outcomes rather than individual outcomes.

Why Invest In Leadership Training in 2019? - Part #1

I routinely get asked by people in leadership positions about why they should invest in more leadership training given how busy every one is at work. When every day is a mad rush to get everything done, sending some one to a four part, in-depth leadership training like the 2019 From Vision to Action Leadership Training seems to be a recipe for getting further behind and overwhelmed.  My answer is a simple: Being prepared for the future is never a waste of time and resources.

First, having taught this class for the past 20 years, I have noticed that alumni of the From Vision to Action Leadership Training have two things that differentiate them from others, namely a common language to explain what is happening in their organization when it comes organizational change and a powerful set of tools to work through the complicated and normal problems that come with change.

So many times when I get called in to an organization that is struggling and can not meet it’s goals or reach it’s full potential strategically or operationally, I discover that there is no shared, strategic mindset and no common language. While this may be stating the obvious, the lack of these two elements means that many senior teams can not effectively solve problems or make the right decisions. Most focus on control over command and many focus on order over alignment. Both of which cause short and long term problems in the areas of strategic execution or operational improvement.

Second, current and past students of the From Vision to Action Leadership Training have the tools and the language to explain what is normal as organizations create and execute their strategy or improve their day to day operations. For example, graduates of the From Vision to Action Leadership Training understand that denial and resistance are normal responses to change. They recognize that denial is often about loss of clarity, competence and control, and that resistance is a form of feedback about these same issues. Teamwork in the Digital Era

“Today’s teams are different from the teams of the past,” write Martine Haas and Mark Mortensen in their very good article called “The Secrets of Great Teamwork” in the Harvard Business Review, June 2016. As a result, these “new” teams are called 4-D teams. 4-D teams are more project based, i.e. they are organizing the work as a series of projects. And as a result, the 4-D teams are expected to rapidly adapt and make course corrections as the problem, the team, and the environment change.

However, after nearly two years of visiting with senior leaders, I have found five unique problems within the 4-D team world. First, their success is based on multidirectional feedback. For example, upward feedback from employees to leaders is essential along with downward feedback from leaders to employees. But sideways feedback from peer to peer is not working well at all. Second, people on 4-D teams often work in isolation and are not co-located with their teammates. Third, with digital communication as the primary form of communication, 4-D teams routinely encounter technological barriers to their work. Fourth, most team leaders have not established clear communication norms so many issues get blown out of proportion or completely missed. Finally, there is a clear lack of clarity about frontline decision-making rights. The outcome overall is that many 4-D teams and their leaders are struggling.

Given the above, I will dedicate the entire Fall 2018 From Vision to Action Executive Roundtable to a discussion about teamwork in the digital era. This will be the culmination of 2 years of listening to senior leaders, visiting with a  diverse collection of teams, and observing what is and is not working. I am very excited to share this information with all of you.

The Daily Struggle

Right now, leaders at all levels are struggling. Change, that once used to be a linear process, is now dynamic and continuous at both the operational and strategic levels. Information, that used to be presented in an organized manner with concise summaries, is now overwhelming all involved so that no one is sure what is what anymore. Finally, culture, that once used to be defined by the company alone, is now being influenced by internal and external stakeholders who all want it to be favorable to themselves alone. And leaders stand in the midst of this swirling dervish of events, people, and information feeling frustrated and confused, hoping there is a path forward.

The answers may not be quick or easy. The work of leaders at this time period is difficult and complex but there are solutions, which with dedication, focus and clarity can generate new beginnings and solid steps forward. The best leaders understand that they need to slow down and step back from the pell mell rush to the future and understand that the current state of their organization is a reflection of past strategic choices. Leaders recognize that an organization’s history, it’s current culture and whether or not the work is meaningful for those who are most present to the moment of truth, i.e. the time and place where the goods or services become real and are utilized by the customer or clients, can impact now and the future.

As a result, we as leaders need time and space to reflect, think deeply and to reorganize our thoughts before moving forward. These spaces can, at times, seem few and far between in the midst of our daily schedule, filled with back to back meetings.

And yet, there is a place where exceptional leaders gather. It is the Spring 2018 From Vision to Action Executive Roundtable. Here, all involved catch their breath, pause and take stock. They reconnect with the bigger picture and they reconnect with their organization’s strategic nexus. The Spring Roundtable is a time for renewal, and a time for new insights, fresh ideas and perspectives.
